What You'll Learn By the end of this chapter, you'll manage the stress of "Hypercare," implement a ruthless triage system for bugs, and convert angry users into super-fans.

The Hangover: Hypercare Phase

The party is over. Now the work begins. The first 48 hours are Critical Care.

Hypercare Definition

A 2-week period where the team is "On Call." No new feature development. All hands are on stability, performance, and fixing bugs. If you start coding new features during Hypercare, you are negligent.

Triage Logic: Fix or Defer?

You cannot fix everything. You must be ruthless.

Severity Defintion Action Wait Time
P0 (Critical) Data loss, Security hole, Payment fail. Stop the world. Fix immediately. < 1 Hour
P1 (Major) Core feature broken (no workaround). Fix in next 24 hours. < 24 Hours
P2 (Minor) Visual glitch, typo, confusing UI. Backlog. Next Sprint

Early Adopter Outreach ("The Mom Test")

Do not wait for tickets. Reach out proactively.

CEO Outreach

The Founder should personally email the first 100 signups:

"I noticed you signed up for [Product] today. I'm the founder—I literally built this. I'd love to hear how it's working for you. What's confusing? What's broken? Reply to this email directly."

The 5-Minute Call

Offer quick calls to power users:

  • Schedule via Calendly link in email
  • Keep it to 5-10 minutes max
  • Focus on: "What did you expect to happen?"
  • Record insights in a shared doc

Sentiment Analysis & Social Listening

Quantitative data tells you what is happening; qualitative data tells you why. During the first 48 hours, actively monitor every channel.

Channel Tool Response SLA Owner
Twitter/X Sprout Social / Mention <30 minutes Social Team
LinkedIn Manual monitoring <2 hours Marketing
Reddit Manual / Alerts <4 hours Community
Product Hunt Direct monitoring <15 minutes Founder
Hacker News HN Alerts <1 hour Engineering Lead
App Store Reviews AppFollow <24 hours Product
Engaging Negative Feedback

Reply to everything. Even the haters. Especially the haters. A thoughtful public response to criticism builds more trust than ignoring it. Template: "Thanks for the feedback. We hear you on [specific issue]. We're [action]. Can I follow up with you directly to learn more?"

Hot-Fix Cycle Management

The development team should reserve capacity for hot-fixes. The standard sprint cadence is suspended in favor of a Kanban-style triage system.

Triage Meeting Cadence

Hold twice daily during Hypercare:

  • Morning (9 AM): Review overnight issues
  • Afternoon (3 PM): Reprioritize based on day's data
  • Duration: 15 minutes max, standing
  • Output: Updated priority queue

Hot-Fix Protocol

Expedited release process:

  • Branch from main, not develop
  • Minimal code review (1 reviewer)
  • Smoke test in staging, not full QA
  • Deploy within 2 hours of decision

The "First 100" Cohort

Your first 100 users are not just customers—they're co-creators. Treat them differently.

First 100 Program

  • Private Slack/Discord: Direct access to team
  • Founder Access: They can email/DM you
  • Roadmap Input: Show them what's coming
  • Special Pricing: Lock in early adopter rates
  • Swag: Send stickers, t-shirts
  • Public Recognition: "Founding Member" badge
